Custom Hats with No Minimum: A Complete Guide to Ordering 12+ Pieces

The wholesale hat industry has a dirty secret: minimums. Every major decoration company quotes "low minimum" pricing then reveals at checkout that the minimum is actually 144 hats. For a small brand, restaurant, contractor, or Etsy reseller, that's an order you can't justify. This guide explains how to actually order custom hats starting at just 12 pieces.

Why most companies require 144 hats

Industry minimums of 144 (12 dozen) came from a different era. Decoration machines were slow. Digitizing a logo for embroidery cost $50-100 in setup time. Spreading that setup over 144 hats made the math work for the supplier. Spreading it over 12 hats didn't.

Today, modern digitizing software, faster multi-head embroidery machines, and on-demand UV DTF printing have crashed the cost of small-run setup. There's no technical reason to enforce 144-piece minimums anymore — it's just inertia. At Hatline Wholesale, we built our entire model around a true 12-piece minimum.

What you can actually order at 12 pieces

The 12-piece minimum applies per individual style and color. You can mix multiple styles in one order, as long as each style hits 12 pieces. For example, a valid 36-hat order could be:

  • 12 black Decky 6021 truckers
  • 12 cream Decky 205 dad hats
  • 12 navy Decky 6020 snapbacks

All three styles, all three colors, single order, single embroidered logo. Total: 36 pieces. Cost per hat is materially lower than ordering 36 individual one-offs because we batch-set the embroidery once.

What it costs at 12 pieces

Per-hat pricing at the 12-piece tier depends on three things:

  1. The blank hat model. A Decky foam trucker runs $4-6 wholesale. A Yupoong cotton trucker runs $7-9. A Richardson 112 runs $9-11.
  2. The decoration method. Flat embroidery adds $3-4 per hat. UV DTF adds $2-3. Heat transfer adds $1-2.
  3. Logo complexity. A simple wordmark adds nothing extra. A multi-color illustration may add a small surcharge.

Realistic all-in pricing for a 12-piece order:

  • Decky foam trucker + flat embroidery: $11-13 per hat
  • Decky cotton dad hat + flat embroidery: $11-14 per hat
  • Yupoong cotton snapback + flat embroidery: $14-17 per hat
  • Richardson 112 + flat embroidery: $16-19 per hat
  • Decky dad hat + leather patch: $14-16 per hat

If you reach 36 pieces total order size, per-hat pricing drops 10-20%. At 72 pieces, drop 20-30%. At 144+, you're at the same per-piece tier as legacy bulk suppliers.

Timeline at 12 pieces

A 12-piece custom hat order takes:

  • Day 0: You request a quote.
  • Day 1: We send back a free mockup and final quote.
  • Day 2-3: You approve the mockup. Payment processed.
  • Day 4-13: Production. Digitizing your logo, embroidery on each hat, quality check.
  • Day 14: Ships. Tracking number emailed.
  • Day 15-17: Delivery to most US addresses.

Rush production (7 days) is available for a 25% surcharge if your event date is tight.

What about decoration position?

Standard pricing covers front-only embroidery. Adding side or back embroidery is +$1-2 per position per hat. Common multi-position setups:

  • Front logo + side small icon (50% of orders): +$1-2 per hat
  • Front logo + back text (15% of orders): +$2-3 per hat
  • Three-position decoration (front, side, back): +$3-4 per hat

What you can't do at 12 pieces

A few caveats:

  • Custom-shade thread colors. We work from our standard 300-color thread library. If you need a Pantone-exact match for a specific shade, that's available at higher volumes.
  • Custom hat models. 12 pieces means choosing from our in-stock blank catalog. Custom-sourced hats (unusual silhouettes, branded materials, custom labels) require 100+ piece minimums.
  • Mixed decoration methods on the same hat. Combining embroidery + UV DTF + patch on a single hat is doable but pushes minimum to 24 pieces of that specific combo.

Who orders at the 12-piece level?
